Varun Beverages Ltd. (VBL), one of PepsiCo‘s largest franchise bottlers outside the United States, is preparing to accelerate its distribution expansion in 2027 after a relatively slower pace of investment by distributors during 2026.

The company currently has a retail distribution network of approximately 42 lakh outlets and is aiming to add a couple of lakh outlets every year. The proposed expansion will focus not only on reaching new retailers but also on increasing the company’s presence in outlets where its products are already available.

Executive Vice Chairman Varun Jaipuria outlined the company’s plans during its third-quarter calendar year 2026 earnings call on Friday, October 30. He said the company had begun preparing its distribution strategy for the coming year after September.

The planned expansion reflects VBL’s continued focus on strengthening its market reach, improving product availability and building on the distribution infrastructure developed over recent years.

Distribution network stands at around 42 lakh outlets

Varun Beverages has established a substantial retail network across its markets. According to Jaipuria, the company’s latest assessment placed its distribution reach at approximately 4.2 million outlets.

Management expects to add around 200,000 outlets annually going forward. The expansion is expected to cover different categories of retail outlets, helping the company improve the availability of its beverage portfolio.

Speaking during the earnings call, Jaipuria said the company was hoping to add a couple of hundred thousand outlets every year.

The strategy involves two important aspects of distribution: numeric distribution and weighted distribution.

Numeric distribution refers to increasing the number of retail outlets where a company’s products are available. Weighted distribution, meanwhile, focuses on strengthening the company’s presence in existing outlets, particularly those that contribute significantly to sales within a market.

By pursuing both approaches, VBL aims to increase its overall retail reach while improving product visibility and availability in its established markets.

Why distributor investment slowed in 2026

The slower distribution expansion during 2026 was partly linked to distributors continuing to use infrastructure established in previous years.

According to Jaipuria, distributors had already invested in vehicles and warehouse facilities, reducing the need for equally aggressive fresh investment during the current year.

These facilities are essential to beverage distribution, particularly in markets where companies need to supply large numbers of retail outlets regularly. Delivery vehicles support product transportation, while warehouses help maintain inventory and ensure timely replenishment.

With distributors continuing to utilise their existing infrastructure, the pace of fresh investment moderated.

However, the company has now started preparing for the next phase of expansion. Management expects distributor investments to pick up as it moves towards its 2027 distribution targets.

The strategy indicates that the company is looking to build on existing infrastructure rather than depend entirely on new investments to expand its market presence.

Earlier expansion target was more ambitious

The latest distribution plans follow a more ambitious target outlined by Chairman Ravi Jaipuria during the company’s first-quarter calendar year 2026 earnings call.

At that time, the chairman said Varun Beverages was adding approximately 3 lakh to 4 lakh outlets annually. He also expressed the hope that the company could add around 5 lakh outlets during 2026.

The difference between the earlier expansion aspiration and the latest outlook reflects the moderation in distributor investment during the year.

While the chairman had indicated a target of 5 lakh additional outlets for 2026, the latest management commentary points towards a more measured annual addition of around 2 lakh outlets going forward.

The company has not indicated that the earlier target was achieved. Its latest comments instead provide an updated indication of the distribution expansion it hopes to pursue in 2027.

The focus will remain on strengthening the retail network and improving the company’s ability to serve existing and new markets.

Availability of refrigerators supports beverage distribution

The availability of chilling equipment is another factor highlighted by the company’s management as important for expanding beverage distribution.

During the earlier earnings call, Ravi Jaipuria said approximately 10 lakh refrigerators were entering the market annually through beverage companies and individual retailers.

Refrigeration plays an important role in the soft-drink business because chilled beverages are a key part of consumer demand, particularly in warmer markets.

An expanding refrigerator base can help retailers store and display beverages more effectively. It can also support the availability of chilled products at more retail locations.

For beverage companies, the combination of wider distribution networks and greater access to chilling equipment can help improve product visibility and availability.

Ravi Jaipuria had emphasised that companies capable of strengthening distribution and their go-to-market operations would be better positioned to benefit from the growing availability of refrigeration infrastructure.

Distribution expansion remains important for future growth

For Varun Beverages, expanding its distribution network is an important part of its broader business strategy. The company’s ability to reach more retail outlets can influence product availability, sales volumes and its presence across different markets.

The proposed 2027 expansion will involve both adding new outlets and improving the company’s reach within its existing retail network.

However, the pace of execution will depend partly on distributor investments, infrastructure utilisation and the company’s ability to support its expanding network.

The management commentary also comes as VBL continues to report business growth. In its September quarter results for calendar year 2026, the company reported consolidated revenue of ₹6,815.58 crore, up 33.3% year-on-year. Net profit increased 13.7% to ₹828 crore, while consolidated sales volumes rose 28.7% to 354.4 million cases.

The company has also been addressing pressure on gross margins arising from higher packaging costs, making operational efficiency and distribution productivity important considerations alongside expansion.

As Varun Beverages prepares for 2027, its distribution strategy will focus on increasing outlet coverage, improving its presence in existing retail locations and making better use of its established infrastructure. The success of this expansion will depend on how effectively the company and its distributors translate these plans into wider market reach.
